Should You Repair or Replace Central AC? A Cost-and-Risk Test
Repair central AC when the diagnosis isolates one failed part, the rest of the system tests normally, the scope is complete, and the cost leaves reasonable room for later replacement. Replace it when a major repair would preserve equipment with little expected life, repeated failures, poor comfort, or expensive compatibility problems.
For 2026 planning, Trane publishes a broad repair range of $100 to $5,000 or more, while Carrier places installed central air-conditioning costs around $3,000 to $15,000 or more. Those figures provide orientation, not a decision threshold. Carrier notes that its range may exclude an evaporator coil, furnace, duct changes, and other work that a complete proposal could require.
Run the numbers without relying on the 50% rule
A fixed rule such as “replace whenever the repair exceeds half the cost of a new unit” is too blunt. It ignores whether the replacement quote is complete, whether the repair corrects the underlying fault, and how long the homeowner needs the existing equipment to last.
Here is a hypothetical example: A 12-year-old, 3-ton R-410A split system has its first major breakdown. The technician finds a leaking evaporator coil and provides two written options:
- Repair for $2,300: Replace the indoor coil, recover and recharge the refrigerant, clear and test the drain, and commission the existing system.
- Replace for $9,400: Install a matched condenser and indoor coil, reuse the furnace after verifying blower compatibility, obtain the permit, complete startup tests, and remove the old equipment.
The repair equals 24.5% of the replacement price:
$2,300 ÷ $9,400 = 0.245
The other useful figure is the replacement premium:
$9,400 − $2,300 = $7,100
That $7,100 is what the homeowner would pay now to retire the old equipment instead of keeping it in service. It may be justified if the compressor is deteriorating, the system has a history of leaks, or the replacement corrects documented airflow and comfort problems. It is harder to justify when the failed coil is isolated and the household mainly needs several more reliable cooling seasons.
Time also changes the meaning of the repair price. If the $2,300 repair provides only one additional year, it functions like a $192-per-month bridge before replacement. If it provides four years, the same repair works out to about $48 per month. These are not predictions of service life; they show why the expected holding period belongs beside the price ratio.
Make both options pass the same six checks

Remaining life is about condition, not the birthday alone
ENERGY STAR recommends considering replacement when an air conditioner is more than 10 years old, particularly when repairs are frequent or energy bills are rising. That is a reason to inspect an older system carefully, not an automatic expiration date.
Ask the technician to distinguish the failed component from the condition of the compressor, condenser coil, blower, electrical connections, contactor, drain system, and the other refrigerant coil. “It is old” does not explain which expensive part is likely to fail next. Test readings, corrosion, oil residue, overheating, and prior invoices are more useful.
One failure and a pattern of failures are different problems
Collect the last 24 months of service invoices. Add diagnostic charges, refrigerant, after-hours fees, and temporary cooling costs rather than counting only replacement parts. A first capacitor or fan-motor failure may say little about the rest of the system. A second refrigerant leak after a recent coil repair deserves more scrutiny.
The diagnosis should also explain cause and effect. A failed blower motor may be an isolated electrical problem, or it may have spent years working against a restrictive filter, undersized return, or damaged duct. Replacing the motor without checking airflow could restart the same cycle.
Total cost starts with comparable scope
A repair proposal should state whether its price includes refrigerant recovery, evacuation, recharge, taxes, diagnostic fees, and startup testing. If concealed damage could change the price, request the added unit cost or an approval requirement before extra work proceeds.
The replacement proposal needs equal discipline. Compare exact indoor and outdoor model numbers, equipment capacity, thermostat, permit, disposal, electrical work, drain changes, equipment pad, line-set treatment, duct modifications, commissioning, and warranties. Confirm whether the furnace or air handler will remain and how its blower was checked for compatibility.
A bare outdoor-unit price is not comparable with a repair that includes an indoor coil and refrigerant. Nor is a premium replacement automatically wasteful if it corrects measured duct or electrical defects omitted from the cheaper proposal.
Disruption has a price, even when it is not on the invoice
Repair is usually the less disruptive route. It can restore cooling without changing controls, opening duct connections, or waiting for replacement equipment. That has real value during severe heat, before a home sale, or while another renovation is underway.
Replacement may involve permits, equipment delivery, electrical corrections, drain work, sheet-metal transitions, or access through an attic or crawl space. Ask how long the home will be without cooling and what conditions could extend the job. A promised one-day installation means little if the proposal leaves required duct or panel work undecided.
Read warranty coverage as a list of exclusions
For a repair, separate the part warranty from the contractor's labor warranty. Ask whether diagnosis, refrigerant recovery, installation, and recharge are covered if the new component fails or leaks. Manufacturer parts coverage often does not pay every cost of returning the system to operation.
For replacement, request the warranty terms for the proposed model numbers. Confirm the registration deadline, the coverage available without registration, the installer's labor warranty, and any maintenance requirements. Longer parts coverage is useful, but it should not excuse weak sizing or installation work.
Refrigerant rules do not automatically retire an R-410A system
EPA rules allow homeowners to maintain and repair existing R-410A systems throughout their useful lives, including replacing a faulty condenser or indoor coil with a similar R-410A component. Beginning January 1, 2026, a newly installed residential split system must use refrigerant below the applicable global-warming-potential limit; that rule does not prohibit a legitimate repair to an existing system.
The distinction matters when reviewing proposals. A contractor may still source an R-410A service component, but it must be used to repair legacy equipment rather than assemble a new R-410A system. EPA also notes that newer mildly flammable refrigerants such as R-32 or R-454B are not intended as drop-in replacements for equipment that was not designed for them.
Photograph the data plates on the condenser and indoor coil before seeking another opinion. The model numbers and refrigerant type help a contractor check compatibility. Refrigerant handling and sealed-system repairs should be left to properly certified HVAC personnel.
A replacement should solve the old system's actual problem
If the old unit never cooled evenly, ran with weak airflow, left the home humid, or created excessive noise, replacing it with the same nominal tonnage may reproduce the complaint. ENERGY STAR advises contractors to size equipment from the home's actual characteristics, verify airflow and refrigerant charge, and evaluate duct leakage.
Ask for the load-calculation result rather than accepting a square-foot shortcut. The cooling load may have changed if the house received new windows, air sealing, insulation, an addition, or a converted attic after the original system was installed.
Be cautious when a bidder proposes a larger unit only because the old one “ran constantly.” Long operation during design weather can be normal. It can also reflect low refrigerant, poor airflow, duct leakage, or lost equipment capacity. The cause should be identified before extra tonnage is ordered; oversized equipment may cycle too frequently and reduce comfort.
What the written proposals should reveal
A credible repair option identifies the failed component, records the supporting diagnostic readings, explains the likely cause, and lists what is included in the quoted price. It should also flag other abnormal conditions without turning every aged part into an emergency.
A credible replacement option explains why the proposed capacity and equipment pairing fit the home. It identifies reused components, permit responsibility, duct and electrical scope, startup tests, and warranty terms. If two bids differ sharply, compare the missing work before comparing brand names.
When indoor conditions and scheduling allow, obtain another diagnosis before approving a costly sealed-system or compressor repair. For replacement, seek itemized proposals built around comparable scope. Contractor licensing, insurance, and permit requirements should be checked through the appropriate state or local authority.
The percentage is a screen, not the verdict. In the worked example, a $2,300 repair deserves serious consideration beside a complete $9,400 replacement. Its case weakens if testing uncovers compressor trouble, another likely leak, or airflow defects that replacement will correct. A repair worth buying preserves a sound system; it does not merely restart the countdown to the next invoice.
